Shadow AI

Your company has an AI policy. It probably says something about approved tools, data handling, and not feeding sensitive information into external systems. A third of your colleagues haven't read it. Another third have read it and are ignoring it.

This is Shadow AI. And it's already inside your organization.

Shadow AI is what happens when employees use AI tools that IT and Security don't know about, haven't approved, and can't monitor. Not because people are malicious. Because the tools are useful, they're free, and the approved alternatives are slower, clunkier, or don't exist yet.

A salesperson pastes a client contract into ChatGPT to summarize the key terms. A developer feeds production error logs into an AI assistant to debug faster. An HR manager uploads salary data to generate a compensation report. None of them think they're doing anything wrong. Each of them just sent sensitive data to an external system their company has no agreement with, no visibility into, and no way to retrieve it from.

The data left the building. Nobody knows.

This isn't new behavior. A decade ago the same thing happened with cloud storage — employees using Dropbox and Google Drive to share files because the company's approved solution was too painful. Security teams called it Shadow IT. The problem was eventually addressed through better tooling and clearer policy.

Shadow AI is Shadow IT moving ten times faster with ten times the capability. The tools are more powerful, more accessible, and more deeply integrated into how knowledge work actually gets done. By the time a policy catches up to one tool, five more have appeared.

The risk isn't just data leaving the building. It's data leaving the building and being used to train models you don't control. It's confidential strategy documents, unreleased product plans, customer records, and legal communications becoming part of a system your organization has no relationship with and no recourse against.

Most AI platforms are explicit in their terms of service that data submitted through free tiers may be used to improve their models. Most employees using those free tiers have never read those terms.

The answer isn't a blanket ban. Bans don't work — they didn't work for Dropbox and they won't work for AI. People will find workarounds, go underground, and the Security team loses visibility entirely. The answer is providing better approved alternatives, making them easy to use, and being honest with employees about what the actual risks are rather than issuing policy documents nobody reads.

You cannot govern what you cannot see. And right now, most organizations cannot see most of what their employees are doing with AI.

Shadow AI is not a technology problem — it is a visibility problem, and you cannot secure what you don't know exists.
